- 01Identify the product to launch
- Add the product to the portfolio with its strengths and variants, so everything downstream refers to the same master data.
- 02Set up the rollout plan
- Regulatory submission and approval dates, price submission, technical launch, commercial launch and loss of exclusivity — per country.
- 03Market research
- Patients, products in the market, competitors, pricing landscape. Collect documents and ask each affiliate for its local numbers.
- 04Project planning
- Decide which activities to run, who owns them and when — medical, market access and commercial. Assess activities on quality, not only completion.
- 05Organisational alignment
- A country requests a launch date. Commercial and supply chain confirm it is possible before it goes into the plan.
- 06Budget bound to activities
- Budget, contracts, invoices and realised cost per activity. Draft and approved versions side by side. Under-spend is an early warning.
- 07Request SKUs
- Stock keeping units (SKUs) requested and approved through the system, so nobody discovers a missing number the week before launch.
- 08Forecast and pricing strategy
- Commit a three-year forecast and set the pricing strategy — which feeds back into the rollout sequence: launch first where the price is highest.
- 09Track launch orders
- Before sales start, someone orders 10,000 units for six months out. LEA tracks that it is delivered.
- 10Production and packaging planning
- Production slots and packaging lines booked per SKU and market, so launch volumes are made in time.
- 11Quality control and release
- QC testing and QA batch release tracked per batch. A launch is not ready until the stock is released.
- 12Warehouse and logistics
- Released stock shipped and in the local warehouse before launch day, per country.
- 13Launch readiness
- Checklist and prerequisites per country, from approvals to stock on the shelf. Not “we planned to apply for local approval” but “did we”. Area gates for sign-off.
- 14Market monitoring
- Products in the market, sales, market shares, competitor presence, IQVIA data, number of prescribers.
- 15Performance tracking
- Sales against forecast, plus other channels such as social media: is the product being talked about, and is the sentiment good or bad?
Execution
From production slot to stock on the shelf.
Planning is half the launch. LEA also runs the execution: production and packaging planning, quality control, QA batch release, warehouse and logistics — per SKU and market, on the same data as the plan.
